Small businesses need to budget. That's a fact. I understand this, so this is why you can pay the way you want. You can either choose to pay for the hours you book or pay by standing order for a fixed amount every month.

I also offer an extra hour free of charge – a gift from me to you – when you book a block of 4 hours. This can be used for any of the services I offer (unused retainer hours expire after 30 days from invoice date). Prices start from £25 per hour (excl. VAT).

Case Study #1

The client was a listed international shipping and logistics company, and the busiest shipping company of its kind in Northern Europe. It carried almost 4 million passengers per year between Dover-Calais and Dover-Dunkerque. The company provided retail outlets for passengers, and I worked on these outlets for more than 4 years as a Retail Category Manager.

The Challenge

Concerns arose over the profitability of some of the outlets onboard the ferries. High overheads and low sales margins were suspected to be the cause. I led a margin analysis project aimed at understanding where the problems lay and how they could be fixed.

The Solution

I created a margin calculator tailored to each product category and put all retail products through the margin calculator. Findings revealed that margins (across all categories) did not even reach 20% and that the company was making a loss on a large number of products sold in the onboard shops.

The solution was to review each category of products one by one, setting a target margin for each category (I would then review each category, periodically to ensure that the margins continued growing gradually).

At that point a decision was made to either increase prices to ensure the target margin was achieved or to delist the products if a competitive price could not be achieved and/or sales dropped significantly after the price increase.

A new process was put in place supported with SOPs and training.

  • Margins increased by 45% across all retail categories.

The Challenge

During a margin analysis project, it became clear that a lot could be done to lower supply chain/delivery costs and to optimise supply chain processes.

The Solution

I analysed suppliers (cost prices, trading terms, supply chain arrangements and delivery costs) to get an understanding of where problems were and how they could be fixed.

I found that there were a lot of small local suppliers, complex/inconsistent supply chain arrangements, high warehousing/delivery costs and price discrepancies.

To remedy this situation, I:

  • renegotiated prices to include delivery cost, to avoid any hidden costs and to manage costs more accurately.
  • agreed on a yearly price review with suppliers to avoid price discrepancies.
  • set a MOQ with suppliers to avoid delivery penalty charges.
  • consolidated orders to save on delivery costs.
  • reduced the number of suppliers/consolidated suppliers to achieve economy of scale.
  • sourced new suppliers when current providers were unable to accommodate our requests.

 

Results

  • Almost 50% less active suppliers thanks to supplier consolidation.
